JAPAN MARKET ENTRY STRATEGY

Japan market entry strategy: from your product to the right entry mode

A Japan strategy built on market-size reports rarely survives the first buyer meeting. Build it the other way round: from what your product does, to the industry and buyers who need it, to the entry mode that reaches them.

FOUR QUESTIONS

Answer these before you choose a market size or a city

What does your product do that Japanese buyers cannot get today?

Understanding your product and technology comes first. Without it, there is no winning path to see.

Which industries and buyers own that problem?

Work backwards from the industry's structure and market conditions to the industries and buyers to approach, and to the gaps no current supplier fills.

How do those buyers decide, and with whom do they already work?

Map the decision makers, the consensus process and the partners they trust: distributors, trading companies, system integrators.

What did they say when you asked?

Test the answers in real meetings. A strategy is only as good as the first-hand information behind it.

ENTRY MODES

Choosing your Japan entry mode

There is no single best mode. Choose the one that reaches the buyers you identified, at a level of commitment you can sustain for three years.

Distributor or agent

Fits products that buyers already understand and that sell through established channels. Fast and low-cost; you see less of the customer and depend on the distributor's priorities.

Trading company

Fits industrial and infrastructure products that need credit, logistics and cross-industry relationships. Expect a long evaluation and a long-term commitment.

Strategic partnership

Co-development, OEM or joint sales with a Japanese enterprise. Fits new technology that needs a trusted local name. Slow to negotiate, strong once signed.

Representative office

For market research and liaison only. A representative office cannot conduct sales or sign commercial contracts in Japan.

Branch office

Can do business in Japan at a lower setup cost than a subsidiary. The foreign parent carries the legal liability.

Subsidiary (KK or GK)

Full control and the most trust from Japanese buyers. Since October 2025, a foreign manager's visa requires JPY 30 million in capital.

HOW JAPANESE BUYERS DECIDE

What your strategy has to account for

What we see across our projects with Japanese enterprises.

Decisions are made by consensus

A proposal moves through several departments before approval. Your champion needs Japanese materials they can circulate internally.

Track record in Japan matters more than global logos

A reference from a Japanese company or a pilot (PoC) with a known partner often opens more doors than international case studies.

"We'll consider it" is not a yes

Indirect answers are common. Reading what lies behind them requires meeting in Japanese, and meeting again.

Relationships belong to people

When your representative changes, the relationship often starts over. Keep relationships with a team, and keep records.

FAQ

Japan market entry strategy: frequently asked questions

What is a Japan market entry strategy?

It is the plan for which buyers in Japan you will serve, with what value proposition, through which entry mode, and in what sequence. A good one starts from your product and from the structure of the target industry, not from market-size figures.

Should I use a distributor or set up a subsidiary in Japan?

Use a distributor when buyers already understand your product category and established channels reach them. Set up a subsidiary when you need direct relationships, local support and control, and once demand has been validated.

What role do trading companies play in Japan market entry?

Japanese trading companies can provide credit, logistics, import handling and relationships across many industries. They suit industrial and infrastructure products, and they expect a long-term commitment from their partners.

How do you validate a Japan market entry strategy?

Meet the decision makers at the buyers you identified, in Japanese, and record their reactions, conditions and objections. REM does this in as few as 12 weeks as part of your team, so that your management can decide on first-hand information.
